York Source 1 Compressor Replacement Guide 2026: Hard Start Kits, OEM Rescue Parts, and When to Replace the Whole Condenser

Blogs OCTOBER 20, 2026 13 min read

Short version: When an R-410A AC or heat pump condenser quits, the compressor is rarely the first thing that failed. On service calls that end in a “dead compressor” diagnosis, the actual failure is often a weak capacitor, a pitted contactor, or an aging compressor that just needs a hard start kit to keep running. The chart below is the order you check in; the sliders below pair each step with the real HVACMORE OEM and universal parts.

For most R-410A compressor-trouble calls in 2026, the right answer is somewhere in the $17 to $395 range (a capacitor, a contactor, or a hard start kit) — not a $4,000 condenser replacement. The rest of this guide walks the ladder step by step and shows the real HVACMORE SKU at each rung.

Before you condemn the compressor

Three cheap failures masquerade as a dead compressor. Rule all three out before pricing a replacement condenser.

Capacitor (first suspect). The dual-run capacitor supplies start and run torque to both the compressor and the condenser fan motor. It degrades on a measurable curve from its rated microfarad value; once it drops below roughly 85 to 90 percent of rated capacity, the condenser either hums without starting, trips the breaker on locked rotor, or short-cycles. Pull the capacitor, discharge it with an insulated screwdriver across the terminals, and read the microfarad value with a multimeter. If it’s under 90 percent of the stamped value, replace it. For the capacitor SKU lineup and the capacitance test procedure, see the R-410A Parts Replacement Guide 2026 and the AC Diagnosis Chat-Style guide.

Contactor (second suspect). The contactor is the 24V-coil-driven switch that closes the high-voltage circuit to the compressor and condenser fan motor. Three failure modes: pitted contacts (burned, pitted copper visible on the pull-apart), a burned coil (no magnetic pull-in when 24V is applied), or mechanical sticking (contacts weld shut or won’t release). Replacement runs $45 to $95 for most residential sizes. York Source 1 contactor SKUs are in the R-410A Parts Replacement Guide 2026; the diagnosis walkthrough is in the AC Diagnosis Chat-Style guide.

Hard start kit (third suspect). An aging compressor can still work if the start torque problem is addressed externally. That’s what hard start kits do — they drop a boost capacitor and a relay in parallel with the run capacitor to deliver extra torque at the moment the compressor tries to break free of refrigerant head pressure. The rest of this guide is about hard start kits and the condenser replacement path when the hard start can’t save it.

Universal hard start kits (ICM Controls and Supco)

Universal hard start kits work across brand, voltage, and compressor type (reciprocating or scroll). They’re the cost-effective pick for an older R-410A condenser past warranty where you just need the compressor to keep starting through another summer or three. Match the kit’s HP range to the compressor nameplate HP (not the condenser tonnage — a 3-ton condenser can have a 2 HP compressor).

The ICM866U-LF is worth a second look. It’s a voltage-sensing hard start with an integrated high-powered relay, meaning it monitors supply voltage and start-time and disconnects the compressor on brownout, overload, or locked-rotor conditions before damage occurs. On an older R-410A condenser in a brownout-prone area, that protection pays for itself the first time it saves a trip.

OEM hard start kits (York, Carrier, Trane, Lennox)

For an in-warranty system, or when the equipment manufacturer specifies a particular hard start device, the OEM kit is the right call to preserve coverage. HVACMORE stocks hard start kits across the four major York, Carrier, Trane, and Lennox residential lines.

When a hard start kit can’t save it

A hard start kit will rescue a weakening compressor. It will not fix a mechanically seized compressor, a shorted winding to ground, or an open internal thermal overload. Three symptoms tell you the compressor has moved past rescue range:

Compressor to ground short. Set the multimeter to resistance, probe each compressor terminal (C, S, R) to the copper suction line or compressor shell. Any reading under 1 megohm means winding insulation has broken down and the compressor is condemned. A dead-short reading (zero ohms) often also trips the breaker instantly on start.

Open internal thermal overload. Compressors have an internal klixon that opens on over-temperature. If the compressor is cold to the touch, the capacitor and contactor test good, 230V is present at the compressor terminals when the contactor pulls in, and the compressor still won’t run, the klixon has permanently opened. Compressor replacement.

Mechanical seizure. The compressor draws locked-rotor amperage for the full 10 to 30 seconds the hard start kit is engaged, the overload opens, and no rotation occurs. Even with a fresh hard start kit, the compressor won’t spin. Mechanical.

At this point the economic math between a bare-compressor swap and a full condenser replacement matters. On a residential split system, the bare-compressor swap requires EPA Section 608 certified recovery, system flush, nitrogen pressure test, deep vacuum, filter drier replacement, start-up TXV superheat check, and a full refrigerant charge. Labor runs $800 to $1,600 on top of the compressor itself. On a 10-plus-year-old R-410A condenser, the sum often exceeds 60 to 70 percent of a new condenser. For most residential calls, the full condenser is the economically defensible answer.

R-410A replacement condensers (while supply lasts)

R-410A residential equipment stopped U.S. production on January 1, 2025 under the EPA Technology Transitions rule. Inventory manufactured before that date continues to move through distribution under the sell-through allowance, and HVACMORE stocks MRCOOL R-410A condensers in both the ProDirect PSC and the Universal DC inverter lines. These keep the installation simple: the existing R-410A line set, evaporator coil, and refrigerant charge all stay in service.

A2L replacement path (R-32 and R-454B condensers)

If the economics of a full indoor + outdoor replacement already favor new equipment, the A2L path is the one that keeps future refrigerant and parts availability on your side. HVACMORE stocks R-454B condensers from York and Guardian, and R-32 condensers from Goodman, across the common residential tonnages and SEER2 tiers.

A2L installations require A2L-rated line sets, service tools, and leak detection, and the installing technician needs updated EPA 608 handling awareness for A2L. For the full A2L buyer’s overview, see the R-410A Equipment Discontinued: Replacement Options guide.

The 50 percent rule for compressor replacement

When a confirmed-dead compressor pushes the decision toward replace-vs-repair, run the 50 percent rule weighted by equipment age. If the pending repair plus near-term expected service exceeds 50 percent of a full replacement, and the system is past 12 to 15 years, replacement wins. A bare compressor swap on a 10-year-old condenser with no other failures can still pencil out; the same swap on a 16-year-old condenser with a leaking evaporator coil almost never does. For the full repair-vs-replace framework worked through on R-410A systems specifically, see the HVAC Repair vs Replace 2026 guide.

How to order the right compressor rescue or replacement part the first time

Have four pieces of information ready before placing an order or calling the parts counter.

Equipment data plate photo. Model number, serial number, tonnage, refrigerant type, and compressor nameplate HP all live on the data plate stamped on the outdoor condenser. For York equipment, the York Model Number Lookup guide decodes the character string.

The old part or a photo of it. For a hard start kit, a photo of the existing kit (if one is already installed) plus the compressor terminal cover is the fastest cross-reference. For a condenser, the full condenser data plate.

Symptom and diagnostic readings. Capacitance (MFD), supply voltage at the contactor line side (230V), control voltage at the contactor coil (24V), compressor terminal voltage with the contactor pulled in (230V), compressor winding resistance (common to run, common to start, run to start), and winding to ground resistance (should read infinite — megohms — or the compressor is condemned). The AC Diagnosis Chat-Style guide walks through all these.

Installation ZIP code. For the shipping lead-time estimate.

Call HVACMORE at 855-575-4822 for a brand-specific cross-reference (York Source 1 to Carrier, Goodman, Trane, Lennox, Rheem, Ruud, Payne, Amana, MRCOOL, Bryant, Guardian). The parts team maintains OEM-to-OEM equivalency tables and can usually quote the right hard start kit, capacitor, contactor, or replacement condenser from a photo and a symptom description in a single call.

Frequently asked questions

My AC condenser hums but won’t start. Is the compressor dead? Usually no. A humming condenser almost always points to the dual-run capacitor or the contactor before the compressor itself. Test the capacitor; if it’s under 90 percent of its stamped MFD rating, replace it. Check the contactor for 24V at the coil and clean pull-in. Only after both parts test good does the compressor move up the suspect list.

What does a hard start kit do, and will it fix a dead compressor? A hard start kit adds a boost capacitor plus a potential or solid-state relay in parallel with the run capacitor, briefly dumping extra start torque into the compressor at the moment it tries to break free of refrigerant head pressure. It will rescue a weakening compressor that trips on locked rotor amps or struggles to start on hot days, and it can extend the life of an aging R-410A system by one to three years. It will not fix a mechanically seized compressor, a shorted winding to ground, or an open internal thermal overload.

Universal hard start vs OEM hard start — which should I buy? For a quick rescue on an older R-410A condenser past warranty, a universal PTCR hard start is the cost-effective pick: ICM855 at $17.46 (up to 1.5 HP), ICM856 at $24.87 (2 to 5 HP), Supco SPP6E at $35.57 (1/2 to 3 HP). For an in-warranty York, Carrier, Trane, or Lennox system, use the OEM kit matched to the equipment model to preserve warranty: York S1-024-31995-000 at $345.77, Carrier KSAHS1701AAA at $392.99, Trane BAYKSKT263 at $227.99, Lennox 81J69 at $595.04.

What’s a compressor saver versus a hard start kit? A hard start kit is a one-shot start boost. A compressor saver (voltage-sensing hard start with motor protection) also monitors voltage, current, and start time, and disconnects the compressor on brownout, overload, or locked-rotor condition before damage occurs. The ICM Controls ICM866U-LF at $60.31 is HVACMORE’s voltage-sensing hard start with a high-powered relay output, sized for 1/12 to 5 HP compressors.

Can I replace just the compressor on a residential R-410A condenser? Technically yes, practically rarely. A bare compressor swap on a residential split system requires EPA Section 608 certified refrigerant recovery, system flushing, nitrogen pressure test, deep vacuum, filter drier replacement, start-up TXV superheat check, and a full refrigerant charge. Labor runs $800 to $1,600 on top of the compressor itself. On a 10-plus-year-old R-410A condenser, the sum often exceeds 60 to 70 percent of a new condenser.

If I need a full condenser, can I still buy an R-410A unit in 2026? In limited quantities, yes. R-410A equipment manufactured before January 1, 2025 continues to move through distribution under the EPA sell-through allowance. HVACMORE stocks MRCOOL R-410A inventory including the HAC15024FA 2 Ton ($1,130), HAC14042 3.5 Ton ($1,599), HHP14018 1.5 Ton heat pump ($1,088.23), and Universal MDUO18024036 inverter heat pump ($2,101). Call 855-575-4822 for case-by-case sourcing on other brands.

What if I want to switch to the new A2L refrigerants instead? R-32 (Goodman, Daikin, MRCOOL, Amana) and R-454B (Carrier, York, Lennox, Trane, Rheem, Ruud, Bryant, Guardian) are the two A2L refrigerants replacing R-410A. HVACMORE stocks York YC424E2S11 at $2,039.99, York YC618E2S11 two-stage at $2,419.99, Guardian RC324E2S11 at $1,629.99, Goodman GLXS4BA3610 at $2,055, Goodman GLXS5BA3610 at $2,702, and more. A2L installations require A2L-rated line sets, service tools, and leak detection.

How do I size a hard start kit to my compressor? Match the kit’s HP range to the compressor nameplate HP (not the condenser tonnage). ICM855 covers 1/4 to 1.5 HP (roughly 1 to 2 ton AC). ICM856 covers 2 to 5 HP (3 to 5 ton AC). Supco SPP6E covers 1/2 to 3 HP (2 to 4 ton AC). ICM866U-LF covers 1/12 to 5 HP (nearly all residential). Call HVACMORE at 855-575-4822 with your condenser model and serial for a sizing cross-reference.

The bottom line

When an R-410A AC or heat pump compressor stops starting, the compressor itself is rarely the first thing that failed. A $17.46 ICM855 hard start kit, a $45 contactor, or a $52 capacitor fixes the majority of “dead compressor” service calls in 2026. For an aging R-410A condenser worth protecting, a $60.31 ICM866U-LF voltage-sensing hard start adds brownout and locked-rotor protection on top of the start boost. When a hard start kit truly can’t save the compressor — shorted winding to ground, open internal overload, mechanical seizure — the economic answer is almost always a full condenser replacement, not a bare compressor swap. HVACMORE stocks MRCOOL R-410A condensers from $1,088.23 for the installations that need to stay on R-410A, and York R-454B plus Goodman R-32 condensers from $1,629.99 for the installations switching to A2L. Call HVACMORE at 855-575-4822 with your equipment model, serial, and symptom — the parts team cross-references by phone and ships OEM parts next business day on in-stock items.
